Last Sentinel, a Japan-set cyberpunk open-world game featuring Troy Baker, has struggled to take shape at Tencent-owned Lightspeed LA after six years of development.
Lightspeed LA announced the ambitious AAA project in 2023, with Baker attached as performance director. After several years with little public information, the studio said on LinkedIn on 28 July that it had laid off developers while changing the game’s creative and development direction.
The announcement followed a Bloomberg investigation into the project’s troubled production. Internally, Last Sentinel was viewed as Tencent’s cyberpunk response to Grand Theft Auto, but the report described the concept as too complicated for the newly established Los Angeles studio.
Why Last Sentinel has struggled
The game was developed by a much smaller team than a production such as Grand Theft Auto 6. Studio leadership was also described as polarising, adding to the difficulties surrounding the project.
Across its six-year development, Last Sentinel was reportedly delayed several times, missed internal targets and cost Tencent hundreds of millions of dollars. A playtest earlier in 2026 produced mostly negative feedback, despite the team continuing to refine a new demo until July.
That revised demo did not impress Tencent executives, and Lightspeed LA subsequently cut 80 developer roles. The scale of the changes highlights how difficult it can be to turn an ambitious open-world concept into a coherent, playable experience—a recurring subject in the wider arcade and gaming news landscape.
A future without the original open-world plan?
Lightspeed LA maintains that Last Sentinel remains in development, but its statement offered no release window. The project is continuing after changes to its creative and development direction, although the next version’s identity remains uncertain.
The available reporting suggests that the game may no longer pursue a Grand Theft Auto-style open-world sandbox.
